AI-Powered Document Processing and Workflow Automation
We designed and built a production AI pipeline that replaced a largely manual document intake process for a specialty insurance operation — handling classification, extraction, validation, and downstream routing at scale. The result was an order-of-magnitude improvement in throughput with a fraction of the prior manual effort.
The challenge
A specialty insurance operation was processing thousands of policy documents, claims packages, endorsements, and supporting exhibits manually every week. Adjusters and operations staff spent the majority of their time on intake and data entry — work that required significant attention but not the judgment of an experienced professional. Processing delays averaged two to three days per submission, extraction accuracy was inconsistent across document types, and the team had no clear path to scaling throughput without adding headcount.
The business needed a solution that could handle the full breadth of document variety, integrate cleanly with existing policy and claims platforms, and maintain the accuracy and auditability required in a regulated environment.
The approach
We conducted a two-week discovery to map document types, extraction requirements, validation logic, and downstream data flows. From there, we designed and built a production AI pipeline covering intelligent document classification, LLM-assisted field extraction, configurable validation and exception handling, and automated routing into the existing policy and claims platforms via API.
The system was deployed incrementally — starting with the highest-volume document type — with structured human review at exception points until confidence thresholds were established. Each expansion of scope followed the same pattern: pilot, measure, tune, promote.
Document Type Discovery
Catalogued all document classes, format variations, and field extraction requirements through structured workshops with operations and compliance stakeholders.
AI Pipeline Architecture
Designed a multi-stage pipeline: ingestion, classification, extraction, validation, exception handling, and downstream API routing — each layer independently configurable.
LLM-Assisted Extraction
Implemented LLM-based field extraction for unstructured and semi-structured documents, with deterministic fallback rules for high-confidence structured formats.
Validation and Exception Routing
Built configurable validation layers per document class, with automatic routing of exceptions to human review queues and complete event-level audit logging.
Incremental Rollout
Deployed starting with the highest-volume, highest-cost document types. Each wave ran in parallel with existing manual workflows until accuracy benchmarks were met.
Integration and Handoff
Connected the pipeline to existing policy and claims platforms via API, delivered full operational documentation, and trained operations staff on exception review workflows.
Why it matters
Document-intensive operations are one of the highest-leverage targets for AI automation — but only when the solution is built with the precision the environment demands. The difference between a working demo and a production system is validation architecture, exception handling, and integration depth. This engagement delivered all three.
